Approach
Grape Up assumed full ownership of end-to-end delivery and played a leading role in shaping and executing the transformation strategy from a technology standpoint.
A key element of the approach was the formation of 4 cross-functional engineering teams that worked in close collaboration with the customer product management team. In parallel, Grape Up established robust software development lifecycle (SDLC) processes to streamline delivery and enhance collaboration across all teams.
These integrated teams were responsible for executing the majority of the solution scope. Their consistent, iterative delivery model not only enabled frequent releases but – more importantly – ensured a steady delivery pace. This predictability significantly improved project planning and provided better visibility into the overall timeline and budget, ultimately enhancing the effectiveness of user acceptance testing and accelerating time-to-value.

By laying the foundation for accelerated product development, seamless integration across business lines, and the launch of new revenue-generating services, the modernization project led by Grape Up delivered tangible business impact from the outset.
This large-scale, complex transformation marked a turning point for the customer – addressing long-standing technical debt, fulfilling stringent regulatory requirements, and aligning technology with broader strategic objectives. Importantly, this success came after two previous modernization attempts had failed, underscoring both the difficulty of the challenge and the significance of its resolution. The entire project took over 36 months and was a huge accomplishment given the level of complexity, knowledge gaps, and previous failures.
